    What We Learned Scaling Recruitment Businesses From Startup to Exit

    The lessons from taking recruitment firms from first hire to acquisition. Most of them are the opposite of what founders expect.

    Between the operators in the EQ Group orbit, we have scaled and exited enough recruitment businesses to see the same lessons over and over. The lessons are not the ones founders expect.

    The first lesson is that the business you sell is almost never the business you set out to build. Founders who cling to the original plan through every market shift usually end up with a smaller outcome than founders who let the business evolve into what the market rewards.

    The second lesson is that culture is the number that shows up in due diligence. Buyers do not buy revenue. They buy the probability that revenue continues after the founder leaves. That probability is a culture question, not a P&L question.

    The third lesson is that the last two years matter more than the previous five. Trailing performance is the number that gets multiplied. Founders who take a foot off the gas in year three of a five-year plan almost always regret it.

    The fourth lesson is that specialisation compounds. Every generalist firm we have watched try to sell has struggled to explain why it exists. Every specialist firm has commanded a premium. The narrower the story, the higher the multiple.

    The fifth lesson is the one nobody wants to hear. The founder's identity is the biggest risk to the exit. Founders who tie their sense of self to being the business struggle to hand it over cleanly. The ones who spent years building a business bigger than themselves walk away well.

    Exits are downstream of decisions made years earlier. The founders who exit well are the ones who built for it from the first hire, not the ones who tried to package it in the final six months.
